Steinert Sorting Equipment: A Cost Controller's Comparison of Price vs. Total Cost of Ownership

Let's clear up the name first

There are two Steinerts in my Google history. One is Steinert disease, the condition described in 1909 and still linked to the neurologist Hans Steinert. The other is Steinert, the German engineering firm founded by Martin Steinert, which makes magnetic separators and sensor sorting systems. I manage procurement for a recycling and resource recovery company. For the last 8 years, I've managed our sorting equipment budget, documented every quote in our cost tracking system, and negotiated with 15+ vendors. This is a cost controller's view of how to buy machines from that second firm.

The comparison I use in every purchase

When I first started buying sorting equipment, I assumed the lowest quote was the best quote. Three budget overruns later, I realized the invoice is not the cost. So I switched to a total cost of ownership comparison.

Here's the comparison I use in every procurement decision:

  • What's included in the price. Not just hardware. Freight, installation, training, spare parts.
  • What the machine does with our feed. Not the vendor's clean sample. Our wet, contaminated, real-world material.
  • What happens after handover. Support response, parts availability, downtime.

The goal isn't to prove Steinert is always the answer. The goal is to make the comparison fair.

Dimension 1: The number on the quote is not the price

In our 2023 audit, I compared two quotes for a sorting line. One came in at $398,000. Another came in at $450,000. The first looked cheaper by $52,000. Then I added the items the first quote left out: freight, commissioning, a spare-parts kit, and on-site training. Total: $449,000. The second quote included all of those things. The real gap was $1,000, not $52,000.

Let me rephrase that. The 'cheap' quote was basically the same total cost, with a longer lead time and a lot more risk.

That audit changed our procurement rule. Now every request for quotation has a checklist. If a line item isn't listed, it isn't assumed to be included. That simple rule has killed more false 'savings' than any negotiation I've run.

The real price of a machine is the invoice plus everything you pay to get it running and keep it running.

Dimension 2: Test reports matter more than spec sheets

A machine's rated throughput is measured with clean, consistent feed. Our feed isn't clean or consistent. It has wet cardboard, fine dust, wire, and an occasional piece of concrete. If a system can't handle that, the brochure number doesn't mean much.

When we evaluated a Steinert sensor sorter, we didn't just read the spec sheet. We sent our material to the test center and ran it. The result was useful because it matched our conditions. A lower-cost optical sorter got the same test and failed on our material because it was designed for a cleaner feed. The point of a test center is to find that before you write the purchase order, not after.

We also compare yield, not just tons per hour. One machine might sort 12 tons an hour and reject 2 tons. Another might sort 13 tons but reject 3.5 tons. The second machine looks faster until you realize you're paying to haul away the extra reject. Yield is the number that pays the bill.

This is also where I learned to trust the uncomfortable feeling. In Q2 2024, the numbers pointed to a cheaper sorter. My gut said no—the sales rep had dodged two technical questions and never gave us a test report. We stayed with the supplier who answered. Three months later, the cheaper vendor announced production delays. My gut was just reading the room.

Dimension 3: Support is a line item, too

Downtime is expensive. A machine that runs at 80% with a fast technical answer can be cheaper in the real world than a machine that runs at 95% with no answer when something breaks.

This matters even more for small operators. I've been the buyer placing a $200,000 order when the supplier treated us like a minor account. The ones who took the order seriously—who returned calls, shared test data, and shipped parts when promised—are the ones I still use now that our orders are bigger. Small doesn't mean unimportant. It means potential.

Communication failures are inevitable. I once said 'as soon as possible' and the supplier heard 'whenever convenient.' The delivery arrived two weeks after the date I was planning around. My fault as much as theirs. Now every schedule goes into the contract.

After that, we added a vendor scorecard. We track response time to technical questions, average delay on spare parts, and how many times we had to escalate. The scorecard is ugly, but it's honest. We don't need our suppliers to be perfect. We need them to answer the phone when the line is down.

One more thing: if a supplier says their system will increase recyclable recovery, ask how they measured it. Per the FTC Green Guides, marketing claims have to be substantiated. In our world, 'trust me' is not a test method.

So which one do you buy?

If your feed is clean and your team has experience, a lower-cost machine might be fine. If your feed is messy, your team is small, and you can't afford a long ramp-up, a tested Steinert system will usually be cheaper over its life.

Don't take my word for it. Run your own comparison. Same feed, same output grade, same time period, same support assumptions. Then sit with the numbers for a night. I've made better decisions sleeping on them.

If you're a small operator, don't apologize for asking tough questions. A supplier that treats your $200,000 question as serious is a supplier worth keeping. I've watched vendors ignore small buyers and later regret it when those buyers grew. We don't do that to our suppliers, and I expect the same back.

Bottom line: the best sorting equipment is the machine that still runs at 2 a.m. in your building, not the one that looks best in the brochure. That's been the difference for us, and it's saved us a lot more than the lowest invoice ever did.
